Evidence from the cycle, including the parts that grated

Quota Architecture Lab forced a conversation with our Japanese HQ about coverage math we had been hiding in a spreadsheet tab. I would still warn a colleague: if your CRM is a political document, the first four weeks feel like an audit, not a class.

Discovery Without Theatre is the only workshop where my “champion” language got crossed out in red. Fair.

I joined Manager Cadence Studio after being promoted sideways into a team that already had opinions about me. The one-to-one template is dry — date, next proof, kill criteria — and that dryness is why it works. I did not love being recorded (with consent) on week five; hearing myself fill silence with optimism was the point, I suppose. I would not send a brand-new manager here without a senior peer in the room. The homework assumes you already have accounts to inspect.

Short version: Weekly File retainer, twelve weeks, we kept two deals we would have over-committed. The async comments on quote versions were more useful than the live calls.

Case study · North plant tools account
A five-person team selling inspection tools into a Hsinchu fab overlay had seventeen “commit” lines and a manager who flew to Osaka twice a month. FileRoute Base ran Quota Architecture Lab plus six observed forecast calls.
We threw out stage names that did not match procurement’s actual gates. Two accounts were recoded as partner-led. Commit count fell to nine; three of those later booked. The team’s complaint, which we accept: the method is slow when a distributor holds the only relationship map.
Outcome described by the manager in a written debrief, March 2026. Not a guarantee for other books of business.
Case study · Dual-language forecast
An industrial software vendor reported numbers in English to California and in Mandarin to the local board. The two files had different close dates for the same logos. Cadence Studio installed a single “source note” rule: the local visit file is canonical; the HQ slide is a translation with a date stamp.
Slippage did not vanish. What vanished was the Friday scramble to invent a narrative. One seller left the company during the cycle; we do not claim the consulting caused or prevented that. Remaining staff still use the source-note header.
